The Heat Pump Retrofit. Why Experience Matters.

Retrofitting a heat pump into an existing property can be one of the most rewarding ways to cut your carbon emissions, reduce your energy bills, and modernise your home’s heating. But if your current heating system is more complex than average, the process isn’t always straightforward, and that’s exactly why choosing an experienced, knowledgeable installation team is absolutely critical.

Let’s be clear: installing a heat pump isn’t just a like-for-like swap with your old boiler. It’s a complete system upgrade. And in homes with unusual layouts, older infrastructure, or multiple heating zones, the design and installation process becomes significantly more technical.

What Do We Mean by “Complex Heating System”?

A complex system might include any of the following:

  • Multiple heating zones with individual controls (e.g. upstairs/downstairs thermostats)

  • A mix of underfloor heating and radiators.

  • Unusual radiator sizing or outdated pipework.

  • Large or heavily extended properties with inconsistent heat loss. 
  • Or you’ve noticed that some parts of the house don’t heat up well.

  • Secondary hot water loops or multiple bathrooms with high hot water demand.

  • Integration with log burners, immersion tanks, or solar thermal.

In these cases, installing a heat pump isn’t just about fitting the right unit, it’s about understanding how the entire system works, and redesigning it to suit a completely different type of heat source.

Why Heat Pumps Need a Different Approach

Heat pumps deliver heat slowly and steadily at lower temperatures than traditional gas or oil boilers. Where a boiler might send water through your radiators at 70–80°C, a heat pump typically runs at 35–55°C. This shift means the existing system must be properly assessed and adapted to suit lower flow temperatures.

If this step is overlooked, or worse, rushed, performance suffers, costs rise, and comfort levels drop.

Common Challenges When Retrofitting a Heat Pump

Zoning and Controls

Heat pumps work best when they’re able to operate consistently over time. If your current system is heavily zoned or set up to switch rooms on and off independently, it can cause frequent on-off cycling, which lowers efficiency and strains the system. A redesign of the control logic may be required.

Hot Water Demand

Many older systems rely on combi boilers, which provide hot water on demand. A heat pump uses a hot water cylinder, and the system needs to be sized and designed to meet your household’s actual usage patterns. In larger homes or those with multiple bathrooms, this gets particularly important.

Radiators and Pipework

Smaller radiators and narrow pipes, common in older homes, may not be able to deliver enough heat at lower flow temperatures. In some cases, radiators need to be upsized or replaced entirely, and pipework may need to be upgraded to allow for better flow and distribution.

Balancing and Commissioning

Getting the flow rates and temperatures right across a multi-zone, multi-room system takes time, care, and technical understanding. Poor commissioning is one of the most common reasons for underperforming heat pump installations.

When you’re retrofitting into a complex system, there is no one-size-fits-all solution. Every decision, from the choice of heat pump to the layout of pipework and the control strategy, needs to be based on detailed design, technical expertise, and a solid understanding of how your home works thermally.
